Pricing and margin analysis
We audit every product line and service tier to find where you are leaving money on the table. Typical finding: 15–25% of SKUs are sold below their true cost once overhead allocation is corrected.
Most firms between £1m and £30m hit the same handful of problems: pricing that leaks margin, processes that worked at half the headcount, and leadership stretched too thin. We diagnose which one is costing you the most, then fix it inside 90 days.
Book a diagnostic callHow we work
We ask about revenue mix, team structure, and where the founder spends most of their time. No slide decks, no jargon. By the end of the call we know whether we can help and roughly where the biggest lever sits.
We request your P&L, org chart, and two years of monthly revenue data. Our analysts look for margin erosion patterns, customer concentration risk, and overhead creep. You receive a short memo summarising what we found.
A senior consultant sits with your team: sales meetings, production handovers, weekly standups. We watch how decisions actually get made, not how the handbook says they should. This step surfaces problems that spreadsheets cannot.
You get a document with three to five changes, each with an expected financial impact and a timeline. We rank them by effort-to-payoff ratio so you can start with the quickest win. Implementation support is available but never assumed.
What we do
We audit every product line and service tier to find where you are leaving money on the table. Typical finding: 15–25% of SKUs are sold below their true cost once overhead allocation is corrected.
Late invoicing, generous payment terms, and lumpy procurement cycles create cash gaps even in profitable firms. We redesign the payment architecture so working capital stops being a monthly crisis.
Founders who still approve every purchase order over £500 cannot think about strategy. We design delegation frameworks and hire or develop the middle-management layer that lets the owner step back from daily operations.
We document every step from order intake to delivery, measure cycle times, and identify bottlenecks. The output is a simplified process with fewer handoffs and clear ownership at each stage.
If one client accounts for more than 30% of revenue, the business has a vulnerability, not a strength. We build a diversification plan with realistic timelines, often using the existing sales team rather than adding headcount.
For firms in acute trouble: declining margins, rising debt, or a key customer loss. We embed a consultant for 90 days to stabilise cash, renegotiate supplier terms, and restructure the cost base. Fees are partially deferred until improvement is measurable.

Common questions
Our clients range from £1m to about £30m in annual revenue. Below that threshold the fixed cost of an engagement is hard to justify. Above it, firms usually need a larger team than we field, and we refer them to bigger practices.
A diagnostic-plus-action-plan project runs between £8,000 and £18,000 depending on company complexity. Implementation support is priced separately, usually as a monthly retainer of £3,000 to £6,000 for three to six months. We quote a fixed fee before work starts.
Yes. About half our clients are elsewhere in the UK. The diagnostic call and data review happen remotely. On-site observation requires travel, which we bill at cost. We have worked with firms in the Republic of Ireland and the Channel Islands as well.
Manufacturing, professional services, and distribution make up most of our caseload. The operational and pricing problems in those sectors share common patterns. We decline engagements in regulated financial services and healthcare because the compliance overhead requires domain specialists we do not employ.
Both options exist. Some clients have the internal capacity to execute once they know what to do; they only need the plan. Others want us to manage the change, attend weekly reviews, and hold the team accountable. We are comfortable either way, and the scope is agreed before the engagement begins.
